Building a generative AI demo takes days. Turning it into a secure, reliable system that employees and customers depend on takes much more. Many enterprises now have several promising pilots and few production deployments. Vertex AI, Google Cloud’s AI platform, provides the building blocks to close that gap, but using them well is where Vertex AI consulting adds value.

Why pilots stall

  • No clear business owner or success metric. The pilot impresses, but nobody can say what “good” looks like in production.
  • Answers are not grounded in company data. Generic model output is not trusted for real decisions.
  • No evaluation process. Teams cannot prove the system is accurate, safe and improving.
  • Security and governance arrive late. Legal, risk and IT reviews block launch.
  • Costs are unknown at scale. Token usage that was trivial in a pilot becomes significant with thousands of users.

1. Start with the right use case

Good first production use cases have a clear owner, measurable value and manageable risk. Examples include internal knowledge search, document summarization, customer service assistance and developer productivity. Prioritize by business value, data readiness and risk rather than by what looks most impressive.

2. Ground the model in your data

Enterprise users need answers based on your policies, products and records. On Vertex AI this usually means retrieval-augmented generation (RAG): indexing approved content, retrieving the most relevant passages for each question and passing them to a Gemini model with instructions to answer only from that context. A strong data foundation, often in BigQuery and Cloud Storage, makes this far easier.

3. Evaluate before and after launch

Create a test set of real questions with expected answers, then measure accuracy, groundedness, tone and safety for every change to prompts, models or data. Vertex AI provides evaluation tooling for this. Continue monitoring after launch with user feedback and sampled reviews.

4. Build in security and governance

  • Keep data inside your Google Cloud environment with appropriate IAM, VPC Service Controls and encryption
  • Respect existing document permissions when retrieving content
  • Apply safety filters and log prompts and responses for audit where required
  • Document intended use, limitations and human oversight

5. Operationalize with MLOps

Production AI needs the same discipline as other software: version control for prompts and configuration, CI/CD for deployments, staged rollouts and monitoring for latency, errors and cost. Treat prompts and retrieval settings as code.

6. Control cost from the start

Choose the smallest model that meets quality targets, cache repeated results, limit context size and set budgets and alerts. Cost reviews belong in the same FinOps routine as the rest of your cloud spend.

From pilot to platform

After the first use case succeeds, reuse the same foundation (data pipelines, retrieval, evaluation, security controls and deployment pipelines) for the next one. That is how organizations move from isolated pilots to an enterprise AI platform.
